The Myth of Multitasking
The term multitasking originated in computing, where it describes a processor switching between tasks rapidly enough to give the impression of simultaneous execution. Human attention does not work this way. What people call multitasking is serial task-switching: attention moving from one task to another in rapid succession, with a switching cost incurred each time.
The switching cost is not metaphorical. Each time attention shifts from one task to another, there is a period of cognitive reconfiguration — the residue of the previous task continues to occupy working memory while attention attempts to engage with the new one. Researchers call this phenomenon attention residue, and it measurably reduces performance on the new task for a period after the switch.
The practical implication is that multitasking is slower than single-tasking for most work, not faster. The sensation of progress from managing several things simultaneously is real; the actual throughput is typically lower than focused work on each in sequence would produce.
What Attention Residue Costs

When you switch from writing a document to answering a message and back to writing, the return to writing does not begin at full capacity. The message — its content, the relationship context, any unresolved elements — continues to occupy a portion of working memory for some minutes after attention has nominally returned to the document. The document receives partial attention during this period even though no message-related activity is visible.
The cost accumulates across a day of frequent switching. A workday of ten to fifteen context switches depletes cognitive resources substantially more than a day of the same total work hours spent on fewer, longer tasks. The end-of-day cognitive fatigue from a high-switch day is different from the fatigue of sustained single-tasking — it is more draining and produces lower quality of work per hour invested.
How Single-Tasking Works in Practice
Single-tasking does not require eliminating all other tasks from existence. It requires concentrating attention on one task during a defined period and deferring everything else until that period ends.
The mechanics are simple. Define one task — a specific document to draft, a specific problem to solve, a specific email thread to resolve — and work on only that task until it is complete or until a defined time period ends. Close tabs and applications unrelated to the task. Put the phone in another room or on silent in a drawer. Do not check messages during the period.
The time blocks do not need to be long. Twenty-five minutes of uninterrupted single-task focus is more productive than the same twenty-five minutes fragmented across three simultaneous tasks. Extending the block to forty-five or sixty minutes produces proportionally more output for most cognitive work, because the early portion of any session is spent orienting to the task before full engagement begins.
Managing Interruptions and Requests

The practical challenge of single-tasking in a connected work environment is the expectation of immediate response to messages. Colleagues, managers, and clients who expect rapid replies create pressure that fragments attention even when no actual message has arrived — the anticipation of incoming messages is itself a distraction.
Setting explicit expectations — noting that messages are checked at specific times rather than continuously — addresses most of this pressure. For most roles, a response window of one to two hours is entirely adequate for anything that is not genuinely urgent. Genuine urgencies are distinguished from the ambient expectation of availability by asking whether a specific person needs a response within the next hour for something that cannot proceed without it. This is rare in most work contexts.
Designing a Single-Tasking Environment

The environment shapes the behavior. An environment designed for multitasking — multiple open applications, visible notifications, a phone on the desk — makes single-tasking require continuous willpower. An environment designed for single-tasking makes focused work the default.
Relevant changes: closing email and messaging applications between checking times rather than leaving them open in the background, turning off notification badges so unread counts are not visible, keeping the active application in full screen so other open windows are not visible, putting the phone in a different physical location rather than on the desk.
Each of these changes reduces the ambient pull toward switching without requiring any ongoing willpower to maintain. The environment does the work that willpower would otherwise need to do.
What Single-Tasking Produces
The output of a day of single-tasking is different from the output of a day of multitasking in quality, not just quantity. Work produced in focused sessions tends to be more coherent and more complete than work assembled from fragments of attention. The thinking is deeper because it was not interrupted at each point where depth began to develop.
The end-of-day experience is also different. Focused work produces cognitive fatigue that feels different from switching fatigue — more like satisfied tiredness than depleted restlessness. The work done during the day is more present in memory because it received enough sustained attention to be encoded at depth rather than processed in the shallow way that frequent switching produces.
Measuring the Difference

The most persuasive argument for single-tasking is personal experiment rather than research citation. Taking one week to track both the work completed and the end-of-day energy level under normal multitasking conditions, then taking a second week working in focused single-task sessions, produces data that is difficult to dismiss.
Most people who run this experiment report the same findings: the single-tasking week produces more completed work, higher quality per piece of work, and noticeably less end-of-day depletion. The relationship between focus and output is not subtle when directly compared.
The experiment also reveals which interruptions are genuine and which are habitual. The email that was being monitored continuously proves to have contained nothing requiring a same-hour response in the vast majority of cases. The messaging platform opened dozens of times per day proves to have carried nothing that needed checking more than twice. The actual urgency of the ambient input is much lower than the checking behavior implies.
The Social Dimension of Single-Tasking
Single-tasking in a team context requires some communication adjustment. Colleagues who are accustomed to immediate responses need to know that responses will come within a defined window rather than continuously. This conversation is straightforward but feels uncomfortable the first time: "I'm checking messages at 10 and 2, so you'll hear back from me within a few hours."
Most teams adapt quickly. The temporary discomfort of the transition is generally smaller than anticipated, and the benefit — focused colleagues who produce better work per hour — is visible to the team within a few weeks. The adjustment is a communication norm change, not a structural change, and norm changes are negotiable.
